7 signs your stock records are costing you money
Most businesses don’t lose money on stock all at once. It goes slowly, through small mismatches nobody notices until the count. Here is how to spot the leaks, and how to fix them.
One distributor’s loading-day surprise. The stock wasn’t stolen; it was never recorded.
Last year, a distributor in Rawalpindi won an order for 500 cartons from a large retail chain. His system showed 620 cartons in stock, so he confirmed the order the same day. When his team went to load the truck, they found only 410. He delivered part of the order, paid a penalty and lost the customer’s trust.
The cartons hadn’t been stolen. Over the months they had been sold, moved between godowns and returned, and nobody updated the records. That’s the real problem with poor inventory control: it doesn’t show up as one big loss. It shows up as a hundred small ones.

Your physical count never matches the system
Every stock count turns up gaps: 20 units short here, 15 extra there. You fix the numbers and three months later the gaps are back. Stock is moving without being recorded: deliveries sent before the invoice, returns left on the floor, samples handed out without an entry.
You find expired or dead stock at year-end
Nobody noticed a batch was close to expiry, or that a product hadn’t sold in eight months. By the time you find it, it’s a write-off. In food, pharma and FMCG, this alone can wipe out a big share of profit.
Fast movers run out while slow movers pile up
Your best seller is out of stock while the warehouse is full of things nobody orders. Customers go to a competitor and your cash sits on the shelves. This happens when reordering runs on gut feeling instead of sales data.
Why “we’ll order when it runs low” doesn’t work

Nobody knows your stock value on a given day
Ask your accountant what your inventory is worth today and the answer is “after closing.” Without live valuation you can’t plan purchases, talk to your bank about financing, or see your real profit.
Stock goes missing between branches
Items leave the Lahore warehouse but never quite reach Faisalabad, or they arrive and nobody receives them in the system. Transfers are one of the most common places stock disappears, because each team assumes the other one recorded it.

Nasco Traders: from scattered stock to full visibility
The business
Nasco Traders has supplied audio-visual technology in Pakistan since 1978. The company imports, installs and services video conferencing systems, interactive displays, projectors, public address systems and language labs, representing brands such as AVer, Vivitek and Boxlight. Its customers include government departments, banks, telecom companies, universities and corporate offices across the country.
The challenge
Nasco’s inventory was spread across several warehouses, with no single view of what was held where. Finding a specific item meant phone calls and physical searches. At times the team didn’t know a product was already in stock at another location and ordered more of it, tying up cash in stock the company already had.
The nature of the products made this harder. AV technology moves fast, and manufacturers replace projector, display and conferencing models every year or two. Without accurate records, stock quietly turned into three kinds of problem:
- Dead stock: items that had stopped selling but still sat on the shelves, holding cash and space.
- Obsolete stock: models replaced by newer versions, losing value every month they stayed unsold.
- End-of-life items: products the manufacturer no longer supports, which become harder to sell and to service.
Warranty was the other gap. Every unit carries a manufacturer’s warranty, and Nasco gives its own warranty to customers. Tracking both by serial number across spreadsheets and paper files made warranty claims slow and hard to verify.
